FILE 1 - Role Map Interview
Give this one to your team, one person at a time.

They open ChatGPT (chatgpt.com) or Claude (claude.ai), start a new chat, attach
the file with the paperclip icon, and send it. The interview starts on its own.
If it summarises the file instead of starting, they type: let's start

It asks whether they want the quick version (12 questions, about 10 minutes) or
the full one (23 questions, about 25). Either works. Full gets you more.

At the end it writes up their Role Map. They copy it out and send it to you.
Nothing is sent anywhere automatically.


FILE 2 - Role Map Analysis
This one is yours, once every map is back.

Start a new chat, attach this file plus all the completed Role Maps, and send.
It asks you four quick questions, then writes the company-wide read: where the
hours actually go, what is being done twice, who is a single point of failure,
and what is worth automating first.


A FEW THINGS WORTH KNOWING

Send file 1 with a short note in your own words about why you are doing it.
That note matters more than anything written into the file. Something like:
"I want a proper picture of what everyone's week actually looks like, because
I have never had one. This is nothing to do with performance."

Somebody will ask whether this is about cutting jobs. The file answers that
head on, but hearing it from you first lands better.

The analysis can put a dollar figure on the wasted hours if you give it a rough
all-in hourly cost for your team. Skip that question if you would rather not.

The free tier of ChatGPT or Claude handles all of this.
